核心提示:在职场里,如果那个要告诉老板坏消息的人是你的话,那么最好这个消息不是一个意外——公司季报利润在下降,或者公司处于亏损的状态,这种消息对于你的老板来说并不是意外。只有你带的消息是老板没有丝毫准备的,这种情况下的消息,你的老板才会非常情绪化,甚至对你带去的消息感到愤怒。
你会很担心把负面消息告诉老板时要面对他的剧烈情绪变化。从心理学的角度来看,有些具体可行的步骤,帮你缓和进展的气氛,同时还能给你的老板留下你博学、智慧、有能力的印象。
1.在没有其他人的场合说出坏消息
投送坏消息的第一条守则是永远不要公开指责或暗示指责你的领导或他们的思想。“公开表扬、私下批判”,就是这个意思。
2.准备好你的拯救方案
针对你提出的问题,你自己还要有解决方案。一般而言,当你得知坏消息后,你是有时间考虑解决方案的。在我自己的团队里,我不喜欢仅仅指出问题的存在,然后瞪着眼睛等待我来解决的成员。那些带着解决方案来的人,或者考虑过解决方案的人,会很快得到提升,担负更大的责任。
3.了解什么对老板更重要
在和老板对话的时候,要站在他的立场上看问题。根据你自己的经验与观察,写下他可能认为什么东西最重要。他可能是一个特别在乎地位的(占据整个大楼最好的办公室)、最顾及面子的(不允许被指出有错)、受人爱戴或受人尊敬的。当你写完之后,想一下你将要告诉他的坏消息,就应该知道该如何组织你的语言,同时又最能照顾到老板认为最重要的要点、观念、问题。
4.积极介入,但要控制情绪
你对要谈的话题越是有看法,就越容易在和老板的对话中加入情绪的要素。为了达到这个目的,你的态度应该是积极介入,但是要控制情绪,尤其是在上级面前。
职场压力管理专家的杰尼·巴罗尔博士说:“‘好问题’启动大脑的思考引擎。”人类在思考的过程当中,情绪被激化的情形会大大降低。
问题是以不同的颜色和声调呈现的。它们可以呈现出挑战性、威胁性、诱惑性或强化性。一个普遍出现的错误是提一个充满暗示的问题。比如,“你是否认为这种提议在主席那里会遭到反对?”这其实根本就不是一个问题,这是一个非常明显的暗示,以问题的面目出现,猜测未来会有麻烦。真正的问题是你的语言当中没有你对前景的解读或猜测,比如,“我们如果做出这样的决策,你认为会产生什么正面和负面的影响?”
5.诚实仍旧是最佳策略
不管你面对多么艰难的场面,不管你有多么的不安,说谎绝不是最佳策略。尽管有的时候撒个谎能暂时舒缓压力,但是,事实是无法掩盖的,它总会在另一个时空里冒出来。而当它冒头的时候,你还得去处理它,你的上级会要么记住你曾经对他说谎,要么对你的能力产生质疑。
重要的是记住你的上级也是曾经从你的职级上干上去的。他们很清楚传递坏消息的艰难与痛苦,他们会很快回忆起自己当年做同样事时候的感受。
6.关注解决方案
确实要对问题进行详尽的分析,但是,不要让这变成拿着放大镜找究竟谁来负责的过程。过度关注与是谁犯的错误会鼓励背后的诋毁,导致团队道德的崩溃。相反,则可以发展解决问题的能力和精力饱满的团队。
